Major retailers are fragmenting their digital strategy—treating search engine optimization as a distribution problem (ranking in Claude, ChatGPT, and Perplexity results) while treating their own websites as data collection fortresses. This creates a structural tension: they need visibility in generative AI interfaces to be discovered, but those same interfaces are designed to answer questions without sending users anywhere. Retailers must choose between traffic and first-party data capture.
